💡 The 1-1/2-1 approach allows a bi-directional process between team leaders and members to support each other's performance within their areas of responsibility.
Please note that some teams have 2-1 sessions where 2 leads pair up to combine their strengths.

- Review 1-1/2-1 notes from the previous session and record notes after the session are complete.
- Track progress updates in your Personal Development Asana task.
- Prepare questions for your team lead to understand how well you are doing.
- Make this as specific as possible.
- Examples: how do you think I managed project x? How was my communication when ... How would you score my level of seniority when I handled x,y,z.? Why? How happy are you with my work? In what areas can I improve?
Preparation for you as a Team Leader
- Review 1-1/2-1 notes from the previous session and record your own notes after the session is complete.
- Prepare questions for your team member to understand how well you are doing as their lead. (Make this as specific as possible)
- Examples: How well do you think I have supported you when x,y,z.? How happy are you with me as your lead? In what areas can I improve? Would you like to have more or less guidance from me on...?
- Challenge directly; do not sugarcoat a problem or issue. Share it as you think, and simultaneously be open to being wrong.
- See ‣for how to deliver feedback.
- Ensure understanding of company vision and goals and the contribution and value of the team members to achieve them.
- Get more familiar with their strengths from their Gallup insight guide during the beginning stages of relationship-building. These can be found in your team member’s Personio profile under Documents.
- Once your team member has updated their notes in their Personal Development task, please add your input as discussed in the session by:
- Highlighting the achievements and progress.
- But also the areas of improvement or where they need to focus/pay more attention
- This will help maintain our culture of transparency and feedback while leaving no room for misunderstandings about how everyone performs in their roles.
- And for the coming AoR assessments, these examples will make the review much easier to complete (from both the employee and Team Lead perspectives).
